I’ll say it plainly: the cheapest quote is usually the most expensive purchase—whether you’re looking at Eaton products, a 4SP hydraulic hose, or a run of promotional resin ducks.
I’m the office administrator for a 60-person packaging company. I manage around $180,000 in annual purchases across 12 vendors. I report to operations and finance, which means I own both the purchase order and the post-mortem when something goes wrong.
This isn’t a theory I picked up from a sourcing webinar. It’s a lesson from five years of POs, returns, and “it was supposed to be here Thursday” phone calls. I’ve processed maybe 200 orders since I took over purchasing in 2020. Maybe 180, I’d have to check the system. The pattern is clear: when I picked the lowest price just because it was lowest, I usually paid for it somewhere else.
What “total cost” actually means
Total cost of ownership is one of those buzzwords that sounds like corporate training. You hear “TCO” and expect a spreadsheet. Honestly, there are spreadsheets. But what matters is the list of things that don’t show up on the first quote:
Freight, handling, restocking fees, rush reorders, downtime, the hour I spend reconciling a wrong invoice, and the visible sigh from the maintenance lead when a part doesn’t fit. Add those to the unit price and you get a number that looks a lot less appealing.
I don’t have hard data on how many vendor mistakes I’ve dealt with. I wish I had tracked that more carefully. What I can say anecdotally is that the cheaper vendor was more likely to miss a detail. Not always, but often enough to change how I buy.
The resin duck mistake
The clearest example happened in 2023. Marketing wanted 500 resin ducks for a trade show giveaway. Don’t ask—apparently ducks were on-brand. We had two quotes: $0.82 per duck from a supplier that seemed fine, and $1.15 from a supplier we’d used before. I chose the $0.82 quote because the PO looked better. The shipment arrived with chipped bases and paint that came off on my fingers. Some ducks were lopsided. We had to reorder from the second vendor, pay overnight shipping, and eat the original cost. Each usable duck ended up costing about $1.90.
I also learned to check how the product is described before ordering. “Resin duck” can mean a few different things. I assumed “same as the sample” meant identical. Didn’t verify. The second vendor’s sample was resin; the cheap one was a different, thinner resin that chipped.
The $165 I thought I saved turned into a $950 headache, plus four hours of emails and a claims process that went nowhere. The whole situation was kinda embarrassing. That’s when I started paying attention to total cost of ownership.
The 4SP hose that wasn’t
Another lesson came from a maintenance request. The OEM’s manual required a 4SP hydraulic hose. A 4SP hose has four layers of steel wire spiral reinforcement. That’s not a suggestion; it’s a specification. The maintenance lead was specific about it.
I found a quote that was 35% less than the Eaton product I usually order. The supplier said it was “equivalent” and the photos looked similar. What I mean is, the sales rep needed the order and the spec was secondary. When the hose arrived, the marking said “SAE 100 R2AT”—not 4SP. We sent it back, paid restocking, and then ordered the correct Eaton 4SP hydraulic hose. The cheap quote ended up adding $220 in freight and restocking, plus two days of downtime.
Could we have used the incorrect hose? Maybe. But “maybe” isn’t a risk I’m willing to put on a piece of equipment under pressure. In my opinion, if the spec says 4SP, then 4SP is the minimum requirement. The sales rep’s opinion doesn’t override the machine manual.
I know “Eaton products” covers a lot—plastic sheet, hose, fittings, custom material. The same logic applies across all of it. The price per unit matters, but only after I know exactly what I’m getting and what will happen if it arrives wrong.
Air hose leaks and the repair decision
The third example is smaller but maybe more useful. I don’t have hard data on how much time our team spends on air line repairs. I wish I had tracked it. What I can say anecdotally is that the cheap air hoses have failed more often than the mid-range ones. Not always, but more often than random.
Last summer, one of the lines started hissing. The fitting had a pinhole leak. I looked up “how to fix air hose leak” and found a practical method: cut the damaged section, slide on a barbed insert, and clamp it. The fitting cost $14 and the repair took 20 minutes. Replacing the whole 50-foot line would have been $190 plus installation. Repair was the right call for that hose.
But if it had been a high-pressure 4SP hydraulic hose, I wouldn’t have attempted a field repair. You need to know the limits of a quick fix. The point is not that you should never repair—the point is that the repair decision itself is part of the real cost.
But isn’t total cost analysis overkill?
In my opinion, some procurement advice goes too far the other way. Not every purchase needs a full TCO spreadsheet. If I’m ordering binder covers or stationery, I’m not running a model; I’m comparing prices and moving on. But when a product has to survive shipping, meet a spec, or carry a brand logo, the lowest price is just the starting point.
“We can save money” is only a good argument if the product still does its job. I’d rather explain why I paid $20 more than explain why a $165 savings produced a $950 headache. I’ve also learned to ask for the complete delivered cost with the spec written into the PO, not just a line item.
One more thing: I don’t accept vague environmental claims without checking the source. Per FTC Green Guides (ftc.gov), a claim like “recyclable” has to be substantiated. Whether it’s an Eaton plastic sheet or a 4SP hydraulic hose, if a supplier can’t back up its claims, that’s a purchasing risk, not a benefit.
This approach worked for us because we have predictable ordering patterns and a maintenance lead who tells me what he needs. If your operation is different, some details might shift. But I’d argue the principle doesn’t change: don’t buy a spec on price alone.
So I still choose Eaton products on my POs. But I choose them because I know what the total cost will be—not because the number on the quote was the smallest. The cheapest quote is only cheap if it doesn’t fail. In my experience, that’s a big “if.”
